Remove transmission in water
  1. I'm in a bind. Went on a short trip and transmission went bad. Pretty sure its the clutch as I can get very little prop shaft rpm's. Thinking of pulling trans for a rebuild and taking it to Federal Marine (near my home). I think the trans only needs to be pulled back a fraction of an inch off guide pins to be pulled out. The only issue might be the anode on the prop shaft that will prevent the shaft from going back but I think I may have an inch.  Please comments . Thanks. I know your 4th of July is better than mine!

I pulled mine in the water. I have a 1990 with the 25xp and 50 trans with a pss dripless was able to push shaft back enough to get trans out.Make sure you change the damper plate at the same time our you will be doing this again

I changed my damper plate and upgraded it a few years back. I am hoping it will be good for a while.

Hi Pat,
I replaced my HBW 50 transmission last year with a Twin Disc TMC 40 P transmission. It cost about $1200.00 including the damper plate. It has a cone type clutch which I think is much better than the plates used in the Hurth. This new tranmission is much smoother and quieter than the old one. I also did it in the water but make sure you have the prop shaft in the center of the shaft log when you realign the engine.

Thanks guys, as it turned out I was able to work with Pugh Marine and they are willing to work with me (I do some work, they do some work) although they too are busy with other boat issues/customers. They hauled me out, price was right. I decided on the haul out because I had ordered a Variprop in the hopes to fix some prop vibration and wanted to install it 
Contacted Federal Marine Transmissions - they don't rebuild the Hurth HBW-100, that  I have, of course! I ordered a replacement (ZF-10M) - not cheap by any means but Jim, the owner at Federal, assured me this will fit in my boat w/o issues. The A ratio is changed though from 1.79 to 2.04, B ratio is unchanged. I will have to paint the gear when I get it. Jim is a smart guy with years of experience that is not easily found elsewhere. I stopped by his office/shop/warehouse today and talked with him (and dropped off my check).
Since my A ratio changed my Variprop dealer said I had to have a different spec on my prop. Another delay and another $600+. Once on the hard I pulled the prop, trans, and damper plate in 2 -3 hours. I would like to replace my bronze shaft with SS but I am not sure of this due to other yard work. Stay tuned. Trans & damper plate due Tuesday. Prop now due end of next week

I had to pull my transmission just two weeks ago. Yes, it can be removed with the boat in the water provided you can move the prop shaft aft. Alas, I had a zinc on the shaft that caused me to hire a diver to remove.

Going over past post I realized I needed to follow up.....turns out the new gear was an exact fit, just had to take a plate and spacers from old Hurth and attach to the new one. I also had to change damper plate to get warranty on the new gear. Wouldn't you know that the yard discovered that my prop strut had a little movement and this required some fiberglass work!! I also had them make me a new SS shaft. Add the new VariProp and she's all done.   
As reported earlier I had been trying to get rid of slight prop wobble in a mid range rpm only. Now I have no wobble but I'm not sure what the biggest culprit. My guess in order of importance, loose strut, new SS prop shaft (they did tell me they found slight straightness issue with old shaft), re-alignment of engine to prop shaft, new feathering VariProp. Although new prop I think is better than the Kiwi I think the Kiwi would still work (it's for sale). It is a good prop and many of you use it. I was just determined to throw everything I had at the wobble issue at my next haul out. Had I know about the loose strut I may not have purchased a VariProp. 
A note on the Variprop. It's nice. Adjustable in forward and reverse pitch in the water if you must (I have not done this). Reverse prop walk less than the Kiwi which has a lot. The company set pitch for me based on my engine but I only got approx. 6.25 kts at top of crusing  rpm - 2600. I am only at 1.6 kts idle 900 rpm and can reach 3100-3200 top end so I will increase forward pitch at next haul out. One of the reasons for selecting the Variprop was the fact that you didn't have to alter your current prop shaft any.  
 Also have to mention the good guys at Pughs marine in Racine WI. They were good to work with and price was very reasonable.
